A tank that is too small runs out halfway through the second shower. That is the most common cause we find, but it is not the only one, and it is worth working through the real options before you spend money on the wrong fix. Here is how we actually diagnose a hot water system that cannot keep up, and what tends to solve it.
Start with the obvious question: has the household changed
Hot water systems are sized for a household at a point in time. If you have added a teenager, a housemate, or a second family member showering in the morning rush, a tank that was fine three years ago can now fall short every day. This is not a fault. It is a system doing exactly what it was sized to do, for a household that has since outgrown it.
Before assuming something is broken, think about what has changed:
If the answer is "yes, more people are using more hot water," the fix is usually a bigger tank or a system that does not rely on stored volume at all.
- A new occupant or a returning adult child
- More frequent baths, especially for young kids
- A second bathroom added or renovated
- Longer showers becoming the household habit
Sediment build-up is a quiet capacity killer
Over years, especially in areas with harder water, sediment settles at the bottom of a storage tank. That layer takes up space that used to hold hot water, and it also acts as an insulating barrier between the heating element and the water above it, making the system work harder to heat less. A tank that used to comfortably run two showers back to back can quietly lose a chunk of its real capacity this way, even though the rating on the sticker has not changed.
Sediment is not something you can see from outside the tank, which is part of why it gets missed. A plumber can flush a tank as part of a service, and in some cases that alone restores a noticeable amount of usable hot water. It is worth ruling out before assuming the whole unit needs replacing.
A failed element or thermostat in a twin-element tank
Most electric storage tanks use two heating elements — one near the top, one near the bottom — controlled by separate thermostats, usually wired so only one operates at a time depending on demand. If the lower element or its thermostat fails, the tank can still heat the top section, which is enough to give you a normal-feeling shower start that then runs cold much sooner than it should. This is a common cause of a system that "used to be fine" and now runs out quickly with no other obvious change.
This is a repair job, not always a replacement. If the tank itself is sound and the fault is isolated to an element or thermostat, that component can usually be replaced without touching the rest of the unit. The tempering valve can also be the culprit
A tempering valve mixes hot water from the tank with cold water before it reaches your taps, to bring the delivered temperature down to a safe level. If the valve is faulty or has drifted out of calibration, it can mix in more cold water than it should, which feels like your tank running out faster than it actually is — the water at the tap goes lukewarm even though the tank still has hot water in it. This is a smaller, cheaper fix than people expect, and it is worth checking before assuming the tank itself is the problem.
Is the tank actually undersized for your household
If nothing is faulty and the household has grown, the honest answer is often that the tank was undersized to begin with, or has been outgrown. Standard residential storage tanks come in a handful of set sizes, and a family of four or five in a home built for two adults will often find the original tank was always going to be tight once the household filled out.
In this case, the options are:
- Step up to a larger storage tank in the same fuel type
- Switch to a continuous flow (instantaneous) system that heats water on demand rather than storing it
- Add a second unit in larger homes with heavy simultaneous demand
When continuous flow makes sense
Continuous flow systems heat water as it passes through rather than storing a fixed volume, which means they do not "run out" the way a storage tank can — as long as the unit is sized correctly for the number of outlets running at once. They tend to suit households that want hot water for back-to-back showers, larger families, or homes where running out has become a recurring frustration regardless of tank size. They are not automatically the right answer for every home — cost, gas availability, and how the home is set up all factor in — but for a household that keeps outgrowing storage tanks, it is worth a proper look. What we actually check before recommending anything
We do not walk in and quote a replacement on the first visit without reason. A proper diagnosis looks at:
If the existing unit can be saved, we tell you. If a repair will not hold or the tank is old enough that a repair is throwing money at a system near the end of its life, we say that too, and we quote clearly before anything happens.
- Tank age and condition, including any visible corrosion or leaking
- Whether both elements and thermostats are working, on electric twin-element units
- Whether sediment build-up is reducing usable capacity
- Tempering valve operation and delivered temperature at the tap
- Actual household hot water demand versus the tank's rated capacity
What replacement costs

When to call a plumber
A tank that has always struggled is a sizing problem. A tank that used to be fine and now is not is usually a fault, and faults are often the cheaper fix.
- Hot water runs out well before it used to, with no change in household size.
- One shower is fine but a second, back to back, runs cold quickly.
- Water at the tap feels lukewarm even soon after the tank should be full and hot.
- You hear rumbling or popping sounds from the tank, which can point to sediment build-up.
- The tank is more than eight to ten years old and has never been serviced.
